Damage Signal

CRM Is Not Updating Lead Status

Leads enter the CRM. Their status never changes. The pipeline looks full but nothing is actually moving.

What Operators Usually See

The CRM pipeline shows dozens or hundreds of leads in early stages. Very few move forward. The sales team reports working the leads but the CRM does not reflect their activity. Lead status changes are not being recorded — either because the team is not updating them, the automation that should update them is broken, or the CRM stages do not match the actual sales process. Reporting based on the CRM shows a healthy pipeline. Revenue does not match. Management cannot distinguish between leads that are being worked and leads that have gone cold.

What This Usually Means

The CRM data model does not match the actual sales process. Stages were defined during initial setup and never updated as the process evolved. The team works around the CRM rather than through it because the required status changes do not reflect what actually happens in a deal. Automations that should advance lead stages are failing silently because the trigger conditions depend on actions the team has stopped performing. The CRM has become a data entry obligation rather than a sales tool.

When This Happens

When the CRM was set up by a vendor or consultant who is no longer involved. After the sales process changed but the CRM pipeline stages were not updated. When the team grew and new members were not trained on the expected CRM workflow. After a CRM platform migration where the old pipeline stages were recreated without reviewing whether they still fit.
